For Scaling Founders and Operators

The breakdown is not about effort.

It is about architecture.

I spent years inside one of the world's largest financial institutions watching well-resourced initiatives fail at the same invisible point: the moment strategy had to become operational reality at the next level down. The plans were sound. The people were capable. The operating infrastructure to carry both of them had never been built. I built the Execution Index to find that gap before the next initiative tries to work around it.

Typical outcomes in 90 days: clear roles and decision rights, clean handoffs between functions, fewer escalations to the founder, and execution that matches the ambition of your strategy.

The pattern

Does any of this sound like your organization?

If your team is between 20-250, you might recognize this:

01

Your strategy is clear. Your team cannot execute it consistently. You have said it a hundred times. You are still the one resolving every conflict when priorities collide.

02

You hired to solve it. A COO, a VP of Ops, a department head. The dysfunction did not leave. It reorganized itself around the same structural gaps your previous team had been working around.

03

A key hire just left, a deliverable missed, or a board conversation exposed the distance between the story you told and the operation you are actually running.

04

You ran the planning offsite. You reset the priorities. You realigned the team. Three to six months later you are having the exact same conversation about why things are not moving.

Most founders arrive at this point believing they have a people problem. Some believe they have a communication problem. A few believe they need a better strategic planning process.

Almost none of them are right.1

When a problem survives more than one person in the seat, it is structural. It was never about the person. The consultants who told you otherwise took your money and left you with the same problem wearing a better explanation.

The Framework

The Execution Index

I built this after watching well-resourced initiatives fail not because the strategy was wrong or the people were incapable, but because the operating architecture underneath both of them was never designed to carry them at scale. Four dimensions. One urgency modifier. A precise diagnosis before a single recommendation is made.

T

Target Direction

Leadership decided the strategy. But it never became operational reality at the next level down. What the team executes is their interpretation of the direction, not the direction itself.

R

Role Clarity

Work falls through the gaps not because people are avoiding it, but because no one owns the seams. Nobody dropped the ball on purpose. Nobody knew they were supposed to catch it.

U

UnifiEd Decisions

Decisions that should be made at the team level keep escalating. You did not hire smart people to make every decision yourself. But without defined decision rights, everything comes back to you.

E

Enabling Systems

The right meetings, rhythms, and onboarding do not exist. A new hire takes six months to become useful. You take a week off and come back to two weeks of cleanup.

The Compass modifier was built because I got tired of watching consultants apply the same playbook whether a company had six months of runway or six days. The same structural gap requires a different intervention at Contained urgency than at Critical. Your timeline is part of the diagnosis, not a footnote to it.

where to start

The path from pattern recognition to structural fix.

Every entry point leads to the same destination: an organization that executes without you in every room. Start where your urgency and budget meet.

Start Here

Same Problem, Different Week

A complimentary 60-minute working session. You will learn how to identify the structural gap driving your organization's execution breakdown before making any product or engagement decision. Leave with a specific diagnosis and a specific first move. No commitment required to attend.

Build the Fix

Complete Recovery System

The Execution Blueprint, the Execution Index Diagnostic, and your archetype-specific TRUE Recovery Sequence modules. The complete self-directed path from structural diagnosis to operating system build.

Guided Fix

Live Engagement Options

For founders who have completed the Diagnostic and need implementation support that moves faster than self-directed work allows. The 90-Day Operational Reset and 4 week bootcamp cohorts are available to a limited number of clients.

Build Before It Breaks

Early-Stage Founders

Not every execution problem starts as a crisis. If you are scaling and want to build the operating architecture before the informal systems fail, the 30-Day Diagnosis Package and Quarterly Advisory Retainer are built for that stage. Start with the Diagnostic.

Who we work with

Founders and operators with teams of 20-250 who are tired of duct-tape fixes.

If you’re scaling a product or services company and recognize these realities, we’re likely a fit:

  • You have at least a handful of capable leaders in place.
  • You feel more like the glue than the CEO/COO.
  • You’ve already tried coaching or workshops that didn’t stick.
  • You want a structural partner, not a motivational speaker.

Stage

Post–product-market fit, scaling from $5M to $75M in revenue with real complexity emerging.

Profile

Founder/CEO, COO, or Head of Operations with a bias for clarity and data over vague platitudes.

Not a fit if: you’re primarily looking for individual leadership coaching, performance management of specific people, or short-term firefighting. Our work focuses on the system those people operate in.

Pre-revenue or pre-team and need strategy development rather than execution infrastructure

You want a consultant to manage ongoing work rather than build internal capability and hand it off

You are not willing to commit to defined guardrails, clear ownership, and a phase-gated implementation structure

You need ongoing strategy consulting rather than operational clarity and operating system design

Your execution problem has a name.

The Execution Index Diagnostic identifies your organization's specific archetype across 22 profiles and prescribes the exact structural intervention your stage and urgency require. Think of it the way a blood panel gives you more information than a single reading. One symptom can have twenty causes. The archetype is what tells you which one is active in your organization.

Questions

Answers before we talk.

How is this different from executive coaching?

Coaching focuses on individual behavior change. Our work focuses on the structural layer: the roles, decision rights, forums, and rhythms that either enable or block those individuals. We occasionally coach leaders through a new structure, but the engagement is anchored on designing and implementing systemic changes, not on individual performance plans.

Do you work remotely or on-site?

Most engagements are primarily remote with intentional in-person moments at key points, usually at the start of the diagnostic or during major structural transitions. The exact mix depends on your team’s geography and the complexity of the changes we’re implementing.

How long before we see tangible changes?

You’ll have a clear view of the structural issues immediately after taking the Execution Index diagnostic. Most clients begin implementing initial changes within 30–60 days and see noticeable improvements in meetings, handoffs, and ownership within one to two quarters. If timing is an issue, consider a guided engagement option (either a 4 week Bootcamp or 90 Day Leader Reset) to complete your recovery sequence faster.

Who needs to be involved?

We work directly with the founder/CEO and the core leadership team (typically 5–10 people). For the diagnostic phase of a full 90 Day Leader Reset, we also interview a curated set of individual contributors who have a clear view into how work actually happens on the ground.

What does a typical investment look like?

Pricing depends on company size and scope, but as a reference point, the Execution Index diagnostic is a fixed-fee of $197, the Self Repair template bundles, Repair Sequence guided courses, and 4 week Bootcamp are all fixed prices, and the 90-day structural redesign is a defined project, not an open-ended retainer. We’ll walk through specifics once we understand your situation. There are multiple levels available to fit your budget and timeline from self paced resources to guided engagements.
